The technology has spread. The return has not.
Nearly nine in ten respondents report regular AI use in at least one business function. Only about 6% report a significant earnings impact, meaning 5% or more of EBIT. (McKinsey, The State of AI: Global Survey, 2026)
The Gulf shows the same pattern. Of 139 senior executives and board directors surveyed across the six GCC countries, 84% use AI in at least one function, 31% have scaled it, and 11% attribute at least 5% of earnings to it. (McKinsey with the GCC Board Directors Institute, 2025)
The difference is organisational. BCG puts roughly 70% of the value of an AI transformation in people and process, 20% in technology and data, and 10% in the algorithms themselves. (BCG, AI Transformation Is a Workforce Transformation, 2026)
Where the return is decided
People
Capability, confidence, trust, and the AI use already happening unofficially. In BCG's 2026 survey of 11,749 employees, managers and leaders, 36% said they feel properly trained, and only 28% of frontline employees saw strong alignment between what their leaders say about AI and what the organisation does (BCG, AI at Work, 2026).
Strategy alignment
Which decisions AI touches, who owns them, and which outcomes it is measured against. Among GCC organisations, those lagging on AI struggle significantly more with missing AI metrics and ROI measurement, and with aligning AI initiatives to firm-wide strategy (BCG, Unlocking Potential, 2026).
Business model
How work is organised, how teams are shaped, and what that does to cost and capacity. 84% of companies have not redesigned jobs around AI capabilities (Deloitte AI Institute, State of AI in the Enterprise, 2026).
Start with a measure, not a menu.
The Human Layer of AI™
Measuring the gap between adoption and return, we score where AI value is leaking across People, Strategy alignment and Business model. We bring your leadership team together to decide what to fix first. Then we re-measure, so you can see whether the gap is closing.
Diagnose
The Human Layer Diagnostic: a scored baseline, drawn from leaders, employees and a sample of real workflows.
Decide
A leadership readout: three priorities and a 12-month roadmap with named owners.
Re-measure
The same diagnostic, run again on a fixed cadence, with a decision to continue, adjust or stop.
Our services
The Human Layer of AI™
We measure the gap between AI use and AI return, team by team. We then check if the gap is getting smaller.
Human Operating Model Design & Advisory
We redesign roles, daily work and who decides, so people can work well with AI.
AI Capability Building
We build the skills each role needs, and we measure them. This is more than tool training.
Leadership in the Age of AI
Leaders learn to use AI themselves. They also learn to decide, delegate and set rules with it.
Adoption & AI Governance
Clear rules for using AI, saying when it was used, and checking its work. The rules work in real life.
Internal AI Champions Network
Trained colleagues help their teams where the need is greatest. AI use then grows without needing more consultant days.
Capacity & Change Fatigue
We plan change in a sensible order and protect people's time and energy. We manage tiredness from change as a risk to delivery.
On the ground in the Gulf
InnovaStrata is based in Business Bay, Dubai. We work with technology and retail organisations, and we also support education, non-profit and start-up clients.

We work on the people, decision and workflow layer of AI transformation. Model building and systems integration stay with your technology partners. Where the Diagnostic finds a dependency in data, infrastructure or model risk, we name it and say who should own it.
